Linac4 Project Meeting 1/2011 3/3/2011 M. Vretenar Update on schedule and structure 1

Why a project meeting now 2

Schedule, schedule and schedule… 3 Start of beam commissioning (3MeV): May 2013 – End of beam commissioning (160 MeV): April 2014 The bottom line: our commissioning schedule, unchanged since 2009 (here the latest version from Julie’s site, )

Comments on commissioning schedule 4 Copy and paste from my slide at the last project meeting

Connection of L4 during LS1 5  At Chamonix, it has been asked if the connection of Linac4 to the PSB could be done during LS1 (2013/14).  The impact of advancing to 2014 (immediately after Linac4 commissioning) the commissioning of the transfer line, the modifications to the PSB injection and the recommissioning of the PSB has been analyzed, and the answer is that it is tight but feasible (provided adequate manpower resources are available).  The outcome of this analysis was the connection schedule of next slide, which has been communicated to the management to be used as an input for the preparation of the Medium Term Plan.

2014 Connection Schedule 6 Remarks: 1.The connection of Linac4 to the PSB is compatible with a 19-month shut-down starting in January There is no safety margin left in this schedule, in case of delays we would miss the LS1. 3.We should consider to start in 2014 with a “minimum performance”, being able to reproduce the beams presently produced with Linac2 (i.e. with Linac4 current 20 mA) and leaving the improvements for a second phase (compatible with short shut-downs). 4.To assess Linac4 reliability (and performance), is foreseen a “decision point” in December Nothing will be touched of the present injection before that moment. 5.Resources (manpower) have to be available, with some priority over other projects/activities (but we expect no interference with the collimator project!). 6.Interferences with the shut-down work in 2013 need to be checked (mainly vacuum and transport, but about 50% of the time at Linac4 will be only for commissioning!).

What will happen now? 7 (the Cristal Ball exercise…)  A preliminary decision (LS1 or LS2) should be taken in time for the MTP (draft in March, final in April). It can depend on the foreseen duration of LS1 (negotiations in progress to reduce the duration from the 19 months announced at Chamonix, see last LMC), but the objective is just to have the material budget for connection in LS1 into the MTP.  A more detailed analysis of the required resources and of the duration and workplan for LS1 will take place during summer. Decisions should be known in September (?).  In the meantime, for the estimation of the material resources we use the early schedule as guideline. In any case, Linac4 schedule will remain the same even if connection is moved to LS2 (only the PSB Workpackages will be affected).

LIU and Linac4 8  The LIU (LHC Injector Upgrade) Project (R. Garoby) has the goal of “harmonizing” the upgrade activities taking place at linac, booster, PS and SPS.  One of the first decisions has been to identify the border of each project/upgrade.  Whereas originally the Linac4 project included as well the PSB injection region and the PSB beam upgrade, from January 1 st the corresponding Workpackages have been moved to the PSB (under K. Hanke).  Consequences: we do not need to bother for EVM and budget for these WPs, but we have to pay more attention to possible problems at the interface between linac and booster! (but K. Hanke remains in the Linac4 core, and C. Carli has taken the responsibility for the overall transfer lines between Linac4 and PSB – in both projects!).  Minor remaining issues will have to be solved (few remaining PSB WUs still hidden in the Linac4 WPs, etc.).  We have modified the Linac4 WBS to reflect this change, and also to harmonize it with the WBS being established for the LIU project.

New L4 WBS 9 Coordination roles become WPs under “management” Radiation Protection becomes a WP (new policy…) The PSB Workpackages disappear Other minor changes in discussion, eg. a WP “intertanks”

Management and communication 10

EVM revision 11  The old EVM data were created 2 years ago, last year we had only a minor revision.  Contrarily to 2 years ago, now we have a clear idea of the hardware that we need (eg. transfer line, debuncher, ion source – unfortunately, etc.) and of its cost (many contracts already signed).  It is the moment to revise our budget (i.e. go through a “cost-to- completion” exercise) in time for the MTP – we do not have a budget yet for 2011! If we want to receive some money, we have to define reliably how much and on which budget codes.  The dates have to be compatible with the overall schedule and we have to take into account interdependencies: more proactively than in the past, a small “EVM Task Force” is contacting individually the WP Holders to verify their workplan and to guide them in the preparation of their EVM. The 2011 Linac4 EVM Task Force: J. De Jonghe, B. Daudin, S. Weisz, J. Coupard.
