Improve Summary Improve BEFORE AFTER DIFFERENCE +NUMBERS -NUMBERS UTR CYCLE TIME 9 MIN 10 SEC 1 ORDER ACCURACY If necessary, summarize the findings of your project through the improve phase. This chart represents the improvement of cycle time between the original and improved system.
Value Analysis (bar graph) Value added/ Non value added) Showing Improvement Before Analysis shows UTRs at 9 minutes 10 seconds. The revised Time Analysis shows an improvement to minutes.
Improvement: Spaghetti Diagram (Before) Used the diagram to document the distance and time between each operation. The original distance was a total of 2.9 miles for (UTR Drivers)/4.6 miles (Outside Truckers), Time: 9 minutes 10 seconds (UTR Drivers), Processes: 4 (UTR Driver)/ 5 (Outside Trucker).
Improvement: Spaghetti Diagram (After) - tbd - Used the diagram to document the distance and time between each operation. The original distance was a total of 2.9 miles for (UTR Drivers)/4.6 miles (Outside Truckers), Time: minutes seconds (UTR Drivers), Processes: 4 (UTR Driver) / 5 (Outside Trucker).
Improvements Improve Old Way (No signs were visible) New Way (Added more signs to all areas of the yard) Added K-rail to define the areas
Simple, large and clearly posted directional signs Control Mistake Proof Simple, large and clearly posted directional signs Paint on the ground to clearly define the areas Added k-rail so the areas are defined
Control Plan Added arrows to the signs to show the direction Added K-rail to clearly define areas Added larger signs to they are easily visible day or night A copy of the control plan should be place here.
UPDATE (Improvement) Changes Incorporated Painted yard locations on the ground which eliminated confusion Highlighted one way areas, STOP & YIELD areas with paint Trans row indictors were placed at the caps and throughout the trans rows to alert the drivers of their location We added 71 signs which quadrupled the number of existing signs on the terminal Added K-Rails to clearly define traffic patterns, parking zones, and walk areas We utilized K-Rails for signage
UPDATE (Improvement) Results after 4 months The outside trucker turn time decreased from 40.01 to 34.32 since the signs were put in place. A total improvement of 6 minutes 9 seconds which is a 14.3% improvement in trucker turn times. The UTR Cycle time decreased from 9 minutes and 10 seconds to 8 minutes and 12 seconds. A total improvement of 58 seconds or an estimated .04 moves per hour improvement in the overall vessel production.
Lessons Learned DMAIC is a systematic approach The First step in improving a system is understanding a system Start with a charter and Define goals Use SIPOCR and detailed process map to establish a baseline Identify value added and non value added Maximize value added and minimize or eliminate non value added Ensure safety on any changes we make Any changes we make we have to ensure that they are sustainable Focus on areas that give the biggest bang for our buck 5S all areas
