Co-production: Developing an Enablement Plan This deck supports a 1-hour training module with exercise for Practice Leaders and Engagement Leads. The module is expected to be delivered as part of a Delivery Excellence Workshop.

Your guide [presenter name] [presenter job title/role] [presenter contact info]

What is this module? This is a training event to introduce Practice Leaders and Engagement Leads to the development of enablement plans It is intended primarily for Practice Leaders Engagement Leads This module is expected to be presented during a Delivery Excellence Workshop (DEW)

What is Co-production? Dedicated client staff working alongside Pega or Partner resources Client team members participating actively in projects Co-producers being mentored on Pega by Pega experts Co-production is solution delivery accomplished by dedicated client staff working alongside Pega or Partner resources Client team members are active participants. They Provide meaningful contributions to the delivery effort Enhance their Pega skill set Co-producers are mentored on Pega by Pega experts (Pega Consulting, Partners, or client resources) to Gain proficiency over time Ultimately become individually self-sufficient Learn the “art of the possible” with Pega This comes from Pega Academy’s “Introduction to Pega’s Delivery Approach 2018”, the “Be Journey-Centric and Adopt Co-Production” lesson. Personal note: I like the way that source framed co-production as delivery accomplished first by client staff … ownership and accountability like that is all-to-often missing on projects.

What are its goals? The client’s creation of internal Pega Champions Client’s deep understanding of their Pega applications Increased transparency of client’s solution-delivery efforts The creation of internal Pega Champions Business users can configure exactly what they need to create a more relevant application Internal IT resources can leverage their knowledge of the business and its existing software portfolio Client’s deep understanding of their Pega applications Knowledge of how an application was built stays within the organization Increased transparency of client’s solution-delivery efforts With in-house resources, the business has increased vision into what is being built This is based on Pega Academy’s “Introduction to Pega’s Delivery Approach 2018”, the “Be Journey-Centric and Adopt Co-Production” lesson.

3 steps to successful Co-production Develop an enablement plan Enable co-producers Track and report on progress Successful Co-production doesn’t just happen. Following these three steps will help ensure that the client effectively moves along the path to individual self-sufficiency

3 steps to successful Co-production Develop an enablement plan Enable co-producers Track and report on progress This module will help Practice Leaders and Engagement Leads understand how to develop an enablement plan to support Co-production

Developing an enablement plan Assign coaches & mentors - appropriately skilled and with strong leadership - to developing co-producers Agree on Pega Academy courses and timeframes to complete Agree on short-term coaching topics Agree on short-term project tasks Develop an enablement plan Enable co-producers Track and report on progress

The path to individual self-sufficiency Learning Guided Mentored Independent Self-Sufficient Learning - Pega Academy courses etc. to learn a topic Guided - Heavy reliance on applying the skills and hand holding from Pega SSA Mentored - Next level where with some mentoring the resource can apply the skills to get the work done Independent - Essentially repeatable application of specific skills - e.g. Data Transforms - all done good Self-Sufficient - Level of maturity at the level across all skills to state that they can perform the role and responsibility

Co-production isn’t just for developers Co-production is most valuable when all disciplines are enabled. Get all client resources into Pega Offer coaching to stakeholder teams IT & System Architects Business Architects User Experience Product Owners & Scrum Masters Get all the client resources into Pega This is not just about teaching developers how to use Pega There are huge benefits to getting all members of the project team using Pega Take advantage during show and tells by engaging the extended project team on how Pega works Don’t let the opportunity pass to empower BA’s, UX and Design resources to configure the application Offer coaching to stakeholder teams Management Information/Business Intelligence Internal service providers Operational input teams

Typical path to co-production: technical track   0-3 months 4-6 months 7-9 months 10-12 months Pega Mentor time needed 20% 10% 0% Co-producer productivity 40% 60% 80% 100% Co-producer commitments Complete Pega training prior to Kickoff Take test for initial Pega certification within first month Achieve initial Pega certification Complete advanced course material within 6 months Achieve advanced Pega certification Become 100% productive May act as Pega Mentor Governance Reviewed weekly Reviewed fortnightly Reviewed monthly Mentoring in Co-production typically lasts for 6 months, with an additional 6 months for further skill development. Over that time the Pega Mentor’s involvement decreases as the co-producer’s skill increases. Productivity is estimated to be the amount of work the co-producer can complete in a given amount of time as compared to the amount of work that an experienced Pega resource holding of an advanced Pega certification (such as Pega Certified Senior System Architect) would complete in the same amount of time. Note that a Co-production Lead will be responsible for developing and tracking the enablement plan. The Pega Mentor role is responsible for actually mentoring co-producers.

Formal training & career development Help build career paths Developer to lead developer Analyst to lead analyst Robotics developer to robotics architect Etc. Building career paths instills different levels of proficiency and enables self-sufficiency Be aware of individuals falling behind, in case more help & guidance are required

The enablement plan An enablement tool to track individual progress: Academy Enablement Sessions Attendance Coaching Evaluation A customized client example of the standard enablement tracker.

Co-production assumptions New Co-producing Solution Architects and Business Architects Are committed to the project full-time Will complete appropriate training before project commencement Will register, take courses, and achieve Pega Certified System Architect or Pega Certified Business Architect certification (as appropriate) within 3 months of project commencement One or more experienced, certified Pega mentors will provide coaching and mentoring for all new co-producers Client will execute the Co-production enablement plan as agreed to with Pega. Once the plan is agreed to, any proposed changes to the Co-production enablement plan will be handled via the governance change control process. All client staff working as Pega developers are committed full time and must complete appropriate training before project commencement. Client staff will register, take courses, and become certified in Pega courses within 3 months of project commencement. There will be an experienced, Pega certified mentor for new trained staff. Client will execute the Co-production enablement plan as agreed with Pega. Once agreed, any proposed changes to the Co-production enablement plan will be run through the governance change control process.

Enablement Plan Option 1: Full Version This version is typically used at the start of the project.

Enablement Plan Option 2: Overview This version can typically be used later in the project, when the co-producers are individually self-sufficient not only in their Pega skills but in their individual enablement as well.

Exercises: Developing an enablement plan Instructor’s notes: For the most part, these short exercises are only intended to get the participants comfortable with the content and format of these two spreadsheets. Nothing really deep … except for the fact that expanding their timescale from a week per row/column to a month per row/column allows the participants to think a little about what kinds of expectations might be reasonable of co-producers. The expectations that the participants include in their plans could be worth some time in discussion after the spreadsheets have been completed.

Exercise 1: Develop a full-version enablement plan Time: 10 minutes exercise, 10 minutes discussion

Exercise 1: Develop a full-version enablement plan Create a copy of Enablement Planner Template – full version.xlsx Prepare a 4-week enablement plan for the following co-producers: Solution architect Igor Stravinsky Business architect Rebecca Clarke Since this is just an exercise, use a column per month rather than a column per week in order to show how your co-producers’ enablement progresses

Exercise 2: Develop an overview enablement plan Time: 5 minutes exercise, 5 minutes discussion

Exercise 2: Develop an overview enablement plan Create a copy of Enablement Planner Template – overview.xlsx Using the 5 examples as a guide, prepare a 4-month enablement plan for the following co-producers: Solution architect Lili Boulanger Business architect John Cage Since this is just an exercise, use a row per month rather than a row per week in order to show how your co-producers’ enablement progresses
