Conference Title L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb Status of the ASTRI/CTA project and organization/management issues INAF/IASF Milano for the ASTRI Collaboration & the CTA Consortium

ASTRI Status 2 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb December 2014 ASTRI project ended. Formally next week the project will be closed. No more money from ASTRI!

ASTRI Status 3 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb December 2014 ASTRI/MIUR project ended. Formally next week the project will be closed. But ….ASTRI is not completed yet. Objectives in 2015: 1)Complete the Camera Unit Integration and test and proceed with the integration in the telescope. (Refer to La Rosa Talk) 2)Verification and validation of the full telescope in Serra La Nave (Refer to La Palombara talk), including SW (Refer to Tosti Talk) 3) ASTRI project integration in CTA project. 4) BIDs preparation: Baseline is to have three different BIDs - MECH - CAM (refer to Catalano Talk) - OPT

ASTRI integration in CTA 4 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb ASTRI project integration in CTA project. ASTRI project Product Structure (PBS) in 2011 – The Mini Array

ASTRI Integration in CTA 5 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb CTA project PBS in 2015 ( ) SST DATA ACTL OBS COM MST Mirrors SE PMO INFRA

ASTRI Integration in CTA 6 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb Drop old PBS. (e.g. 3100, 6000). New nomenclature is visible in TDRs. ACTL and DATA will be added to actual configuration. (If you are not sure….ask!) From the PBS new WBS is under construction (I expect the contribution from everyone). The output will be the Implementation document. Once WBS is enstablished FTE will be crosschecked. (111 people for 56 FTE…and counting…) Once WBS is enstablished, cost sustained and estimation to complete will be requested periodically. (I expect support from everyone). Migration from old to new starts today. 1 st April New WBS/PBS will be used.

ASTRI Integration in CTA 7 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb New tasks have been commissioned to new resources for the ASTRI PMO. 1.Project control. A fellowship is open and there is still one week to send documentation for the selection committe. This resource will be in charge to keep costs figure and ETC on tracks. (Starts in 1° April in IASF Milano) 2.Configuration Control. A contract is about to start (as soon as possible) for a senior profile. This resource will be in charge to control the configuration of all the items that need configuration (e.g. Documents, NCR). PMO

ASTRI New Organization: Proposal 8 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb NEW

ASTRI New Organization: Proposal 9 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb This is a proposal, but the organization shall be finally defined in a few weeks

2015 Plan 10 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb. 2015

2015 Plan 11 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb Note: This IS THE 2015 SCHEDULE. No further update are expected. Project control will ask update on the status respect on this schedule. Each Line is a WP (a box in the WBS) status will be requested to the WP manager every month, or for critical WP every Week. (For some sub-assembly – e.g. camera electronic – the weekly status is already in place) The WBS compliant with CTA is already visible. For Prototyping phase all WPs start with 2.A. For Preproduction phase all the WPs will start with 3A This would help integration of ASTRI WP in CTA WP. Detailed 2015 Schedule will be copied in the ASTRI web page.

Preparation for BIDs L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb Plan is to prepare three ITTs: MECH, CAMERA, MIRROR. This year effort will be devoted to write proper documentation for the ITT -Procurement Specifications -Design descriptions -Test plans (and when applicable tests procedures) A crosscheck on target price for the ITT is needed for all the assemblies thanks to the experience done during prototyping. Periodical key point are organized to check documentation preparation with the CC Manager (I expect collaboration from everybody!) For some documentation milestones are visible in the schedule.

Preparation for BIDs 13 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb Procurement Specifications MECH Spec CAMERA Spec OPT Spec Level D Specification For Procurement Spec we need to use a template. It can be derived from the one used for the Camera Electronic (ECSS Tailored).

Preparation for BIDs 14 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb Example of schedule for pre-production of ASTRI-SST-2M. New BID on MISE funding for 2015 Some more Structures First Three Structures already paid in ASTRI 1014 Contract Change for four more structures on External Funding New BID on MISE funding for 2016 Some more Structures New BID on MISE funding for more Structures Yes…ok….Luca but what does it mean? How many telescopes are you thinking of?

Preparation for BIDs 15 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb HW COSTS The best estimation (Feb 2015) cost for one telescope manufacturing and shipped to site (NO VAT). No spare parts are included. No Personel is included No extra cost (eg. Business trip) is included This depends on how much we (ASTRI) can get from the MISE. This is in discussion with INAF HQ.

Preparation for BIDs 16 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb The first three telescopes cost Euro, because the first three structures (MECH) are already payed by previous contract. (we miss…CAMERA, OPT, AUX, and shipment) The next four telescopes cost Euro, because of the «external» funding. (Only CAMERA is missing) Any more telescope cost Euro. Best Estimation Today is Bid for Telescope end 2015 Bid for 8-10 Telescopes first quarter 2016 Bid for 8-10 Telescopes first quarter 2017

Conclusion 17 L. Stringhetti, IASF Milano, ASTRI Meeting #9, Bologna 24 Feb )ASTRI will be integrated in the CTA project. Drop ASTRI/MIUR PBS and WBS and adopt the CTA one. 2)New Organization for Project Office is under discussion. It will be dfined in a few weeks 3)New PMO will start in April. Be prepared. 4)ITT preparation starts. Some «paper work» is required. Be patient. 5)BIDs have to start before the end of the year.
