ADOPTION AND EXPANSION of the Triaster Solution Steven Moore

ADOPTION AND EXPANSION OF THE TRIASTER SOLUTION 1.A little history of my background and love of “Process” 2.How I became involved with the Triaster Solution 1.Where I was in my own little world with my team (ISO Documentation) 2.This “New” Triaster Solution being “Forced” on me 3.Moved into a Roll that required me to use and expand the Triaster Solution. 1.Assess how the Triaster Solution is being used 2.Work towards greater acceptance across teams where I have no direct chain of command. 4.Using the Triaster Solution to solve business issues. 1.Creating the “How Do I…” section 2.Creating useful process flows that pulls together information from several places into a single “Process”

BACKGROUND AND LOVE OF PROCESS 1.I was in the USAF from 1989 to From 1989 to 1992 I was a “Gunner” on B-52H Aircraft 2.From 1992 to 1999 I was a Flight Engineer on C-141b Aircraft. 2.Training for Aircrew is similar to that of Astronauts. 1.System knowledge taught and tested 2.Checklist based for normal procedures and known emergency procedures 3.Checklist discipline taught. If the checklist did not work, then you had to rely on system knowledge of the collective team/aircrew 3.This engrained in me the necessity of “Defined Process”

BACKGROUND AND LOVE OF PROCESS

1.After the Air force, I was hired into Microsoft as a Systems Technician for the Software Release Lab. 2.I wrote a lot of detailed “HOW To” documentation of all of our processes that are required to release software to manufacturing sites. Used in house, no requirement for documentation in a specific format. 3.Building on my Military Background, I used the Checklist format. This dropped error rate by over 60%. But more importantly, we were able to find “WHERE” an error occurred, and fix that. 4.This helped me transition from a Systems Technician to a Process/Documentation Program Manager.

HOW I BECAME INVOLVED WITH THE TRIASTER SOLUTION 1.After taking the position as Process/Documentation Program Manager, I maintained Procedure documentation in an ISO 9001 process library. 2.This was running smoothly. Building on to an existing Library, but for this team, I built out the documentation from ground “Zero” (IE, I’m very attached to it)

HOW I BECAME INVOLVED WITH THE TRIASTER SOLUTION

1.We had a re-organization and a new team was formed that was going to standardize our Documentation. 2.I already had documentation that was being used. Why do I need to change over? 3.I was shown Process Navigator. At first I was not impressed. Mostly due to my already having a working documentation system. 4.My Boss even told me that my system was working for them and literally was told that I did not need to use this “New System” 5.I did attend training on it and saw it working. I did convert some of our documentation over to Process Navigator. After a while I really saw the merits of it.

MOVED INTO A ROLL THAT REQUIRED ME TO USE AND EXPAND THE TRIASTER SOLUTION

1.Due to running a successful documentation program in a lower level team, I was asked to move into a group that has Process and Documentation responsibilities for our next level up group. 2.They are the group that owned our Triaster Solution/Process Navigator 3.The new responsibilities were for me to become very familiar with the Triaster Solution and make it Usable. 4.With no direct Authority, I needed to gain acceptance of the Triaster Solution across 8 teams. Only 2 teams of which is using Triaster.

MOVED INTO A ROLL THAT REQUIRED ME TO USE AND EXPAND THE TRIASTER SOLUTION Needed to come up with a way that ALL teams could see the merits of the Triaster Solution Had a policy created and approved by all teams that Business Processes needed to be documented (Using Triaster) Compliance arm of the group that oversees Risk Started the “Audit Ready” Project. Knowledge Policy created Project created Use Moving Forward New processes All teams Usable

USING THE TRIASTER SOLUTION TO SOLVE BUSINESS ISSUES

Although we have processes in Triaster (400 processes up from 150 when I took over) it was not really used. Working on a side project with Triaster, they told me about “How do I…” I built a new library around solving business problems. Linking to tools in order to complete the individual activities. Linking to processes that are in the team libraries Using process flow to step internal customers through processes for business processes in a very effective and duplicable/predicable way that answers How do I… This is still in creation. This section accounts for 90% of the hits on the website. With over 400 processes in the server, the following 7 processes that answer the “How do I…” question are what gets used. Fascinating!!!
