Team Organization Director is in charge
We are producers, so really in charge Everyone needs to have at least one, well defined, role on the team At least two organizational models possible Specialization Scene-based CS 3660
3
Specialization Organizational Model
Each person has a specific job (such as) Hammer sets/props Hammer actor blocking Models/animation Textures Special effects Faceposer dialog Faceposer facial animation Faceposer cheorography Sound/music Post editing etc. CS 3660
4
Scene-based Organizational Model
Each person is responsible for one or more scenes Director must have a good idea of the difficulty of each scene and the skills of each person to hand out the correct Hard to partition less than a scene Requires coordination of assets Still may some specialists, such as need a post processing editor and a sound/music person CS 3660

Comparison Specialization Scene-based Skills Expert Generalist
Consistency & Quality Easy Director must enforce Pipeline Required (Key) Just collect scenes Flake out Kills whole movie Kills a scene or two Skills – each person becomes an expert at whatever their task or tasks are. Under scene-based, each person must do everything for each scene Easier to be consistent and the quality remains constant (although because people would improve their skills, the early efforts may not be as good as the later ones). Something that may require that the person goes back near the end and fixes the earlier ones. This is the biggest issue with scene-based, there will likely be wildly different skills and styles. So the director has to have an ABSOLUTE IRON FIST and make sure that everyone is consistent. Everyone has to coordinate more closely as well (like make sure that you are using the same character. etc. To do the specialization model, you have to set up a pipeline. You need to make sure that it is easy for each person to complete their tasks and give the files to the next person in the pipeline. For the scene-based one, the director just collects them and assembles into the final movie (or sends off to the editor). Flake out – if someone flakes and you don’t have any sets, that is a huge problem. So, the director has to stay on top of people and make sure that things are getting done in a consistent manner throughout the project. If problems start to arise, they need to be able to pull other people to take up the slack. In the scene-based one, you could give the scene to someone else or consider cutting scenes. CS 3660

What Should You Choose? It really is your decision
But in our experience, teams that do specialization seem to do the best job Specialization requires some major planning by the Director Try to maintain fair workloads Match film deadlines with each person’s schedules Watch for flake outs CS 3660

Next Today -each team meet with teaching staff to discuss progress on scripts and any issues so far CS 3660
